You've picked the shower. You add it to the cart. And then a note somewhere on the page says the valve is sold separately, and suddenly one purchase has become two — with two part numbers, two prices, and the uneasy sense that you're being upsold.
You're not. The split between rough-in and trim is one of the genuinely sensible conventions in plumbing, and once you understand it, a whole category of ordering mistakes disappears.
The two halves
The rough-in valve is the working part. It's a brass body containing the mixing cartridge, and it lives inside the wall, connected to the hot and cold supply lines and the outlets that feed the shower head, hand shower or tub spout. It gets installed during framing, before drywall, and once the wall is closed it is not coming back out without demolition.
The trim kit is everything you can see and touch: the escutcheon plate against the tile, the handle or handles, the shower head and arm, the diverter lever. It bolts onto the valve after tile is finished, and it's what makes the shower look like the shower you chose.
The same logic shows up elsewhere. Wall-mount faucets, floor-mount tub fillers, concealed toilet tanks and body sprays all separate the buried mechanism from the visible finish.
Why manufacturers split them
Three real reasons, none of them about margin.
Finish flexibility. One valve body serves every finish in a collection. Rather than stocking twelve versions of the same valve, a manufacturer stocks one and offers twelve trims. Your local supply house can keep the valve on the shelf and special-order only the pretty part.
Future updates. This is the one homeowners appreciate later. If your shower is on a common valve platform, you can change the entire visible look — from polished chrome to matte black, from a traditional cross handle to a modern lever — years down the road, in an afternoon, without touching tile. Fixtures that integrate the valve and trim into one sealed unit don't offer that.
Construction sequencing. The valve has to be installed months before anyone wants to unbox a shower head. Selling them separately means the expensive, easily-scratched trim isn't sitting on a dusty job site through drywall and tile.
The rule that matters: valve and trim must be a matched platform
Trim kits are not universal. Each manufacturer builds trim to fit its own valve platforms, and often to fit only specific ones within its range. A trim kit for a thermostatic valve won't work on a pressure-balance body, and one brand's trim won't fit another brand's valve.
So the ordering rule is: decide the trim first, then buy the valve it requires. People do this backwards constantly — the plumber installs whatever valve is on the truck, and six weeks later the trim the homeowner actually wants doesn't fit it. Confirm the pairing on the spec sheet before the valve goes in the wall.
This also decides how many valves you need. A shower with a rain head, a hand shower and body sprays needs either a valve with enough outlets and a diverter, or multiple valves with independent controls. Thermostatic vs pressure-balance — a valve decision
Since you're choosing a valve anyway, this is the moment to decide which type.
Pressure-balance valves react to changes in supply pressure — the classic protection against the flushing-toilet cold shock. One handle controls both temperature and volume. They're the standard in most Canadian bathrooms and they work well.
Thermostatic valves hold a set temperature and separate temperature control from volume, so you can dial in your temperature once and use a second control to turn the water on and off at that setting. They're the natural choice for multi-outlet systems where you want independent control of a rain head and a hand shower. Reading listings correctly
A few phrases you'll see, translated:
- "Trim only" / "trim kit" — the visible parts. You need a valve.
- "Rough-in valve" / "valve body" — the in-wall part. No handle, no shower head.
- "Complete" or "valve included" — both halves, usually packaged as a kit. Check the parts list rather than trusting the word.
- "Requires valve XYZ" — the specific compatible body. Order that exact part number.
If you're renovating and the wall is already open, take a photo of the existing valve body — the manufacturer and model are usually cast or labelled on it. That tells you whether you can reuse it with a new trim and skip the plumbing entirely.
Frequently asked questions
Can I use one brand's trim on another brand's valve?
No. Valve platforms are proprietary, and even within one brand a trim kit fits only the valve families it was designed for. Always match the trim to the exact valve the manufacturer specifies.
My shower is already tiled. Can I change the look?
Often yes. If the existing valve is a current platform from a brand still supporting it, you can fit a new trim kit in the same finish family without opening the wall. Identify the valve first — that determines what's possible.
Do I need one valve or several?
One valve with a diverter can run several outlets one at a time. If you want a rain head and a hand shower running simultaneously with independent control, you need either a multi-function thermostatic valve with enough outlets or separate valves. Decide before rough-in.
Does the same split apply to bathroom faucets?
Only to wall-mount and floor-mount models, where the supply mechanism is buried. A standard deck-mounted lavatory faucet ships as one complete unit, valve and all.
